That&#8217;s not a cynical statement; it&#8217;s an empirical one. Markets shift. People behave in ways you didn&#8217;t anticipate. Information arrives late, incomplete, or wrong. Conditions change. Anyone who has led anything of consequence knows this is not the exception &#8212; it&#8217;s the standard.</p><p>The leaders who perform best under these conditions are not the ones with the most detailed plans. They are the ones with the most prepared minds &#8212; minds ready to adapt the route as conditions change without losing sight of the destination. For them, change is not a sign of failure; it is an anticipated condition.</p><p>Prepared minds do not confuse the route with the destination. They plan for multiple paths leading to the same outcome.</p><p>Chaos becomes instructive here: <strong>good planning accounts for the reality that execution rarely unfolds exactly as expected</strong>. The willingness to shift, change, or pivot does not mean you always must, nor is it a license to abandon structure or process. That is simply a different path to chaos.</p><p>A prepared mind maintains constant calibration &#8212; checking conditions, adjusting in real time, strengthening the team while executing, and staying oriented to the mission even as conditions change.</p><p>In practice, this is what it looks like:</p><p>&#8226; <strong>Plan for contingencies.</strong> Good planning requires thinking through mission-critical failures and preparing the team to respond before they happen.</p><p>&#8226; <strong>Clarify expectations ruthlessly.</strong> Your team should never be guessing at what &#8220;done&#8221; looks like, or at what matters most when tradeoffs appear.</p><p>&#8226; <strong>Define </strong><em><strong>the what</strong></em><strong>. Let the team own </strong><em><strong>the how</strong>.</em> The plan sets the objective. The people closest to the work determine the best tactics.</p><p>&#8226; <strong>Relinquish control deliberately.</strong> The instinct under pressure is to tighten the grip. Resist it. A team that only moves when you move can&#8217;t operate in chaos. Define the guardrails, then let the team&#8217;s ingenuity emerge.</p><p>&#8226; <strong>Treat execution as feedback.</strong> Every deviation from the plan is information &#8212; about the market, the team, the assumptions, or all three. Capture it.</p><p>The goal in chaos is not the perfect plan. They receive constant feedback on conditions and position. By understanding where they stand, they understand what the contest requires.</p><p>The private sector rarely works that way. You do not watch competitors execute. You do not hear the conversations taking place behind closed doors. You do not see ideas being tested, strategies being debated, or changes quietly taking shape.</p><p>And because we cannot see the competition, something subtle happens: we stop feeling like we are competing. <strong>Urgency fades</strong>. People naturally narrow their focus to immediate responsibilities. Work becomes about finishing tasks, clearing inboxes, getting through the week, and protecting the lane directly in front of them.</p><p>Meanwhile, the game has not stopped. Competition continues moving even when we cannot see it. We are simply competing in a dark room.</p><p>That is why embracing chaos shrinks the battlefield.</p><p>By accepting uncertainty as part of the environment rather than treating it as a temporary disruption, we stop waiting for visible threats to create urgency for us. Instead, we create it ourselves. The pressure to perform remains, but our focus changes.<strong> Rather than spending energy trying to understand things beyond our control, we reinvest that effort into the things within our walls</strong>: our standards, our communication, our systems, our alignment, and our execution.</p><p>The competition becomes internal&#8212;not in the sense that we fight one another, but in the sense that we relentlessly pursue becoming stronger.</p><p>The question is no longer, <em>What is the competition doing?</em></p><p>The question becomes, <em>How do we become better?</em></p><p>Because in chaos, that is how you win.</p><p>Creating urgency internally begins with asking:</p><ul><li><p><strong>Strategy</strong>: Where are we going and why?</p></li><li><p><strong>Organization</strong>: What do we need to do to get there?</p></li><li><p><strong>Systems</strong>: How do we work better together?</p></li><li><p><strong>Culture</strong>: What behaviors should we promote and reward?</p></li></ul><p>These are not CEO questions. Why is this happening? Who caused it? Not because they answer <em>every</em> question, but because they consistently cut through the noise and force us to focus on root causes instead of chasing endless symptoms. In other words, these two lenses preserve clarity when and where it is hardest to maintain.</p><h3><strong>The first lens is internal</strong>.</h3><p>Chaos is experienced differently by different people, making reactions difficult to understand and predict. The good news is that one factor has predictive power: how you&#8217;re behaviorally wired as a leader. Your natural leadership tendencies shape how you experience chaos and how you interpret others&#8217; reactions to it:</p><p><strong>The Task-oriented leader (the perfectionist)</strong> sees chaos as a threat to the quality of the outcome. Their instinct is to hold the line &#8212; refuse to ship, refuse to compromise, refuse to call it done until it&#8217;s right.</p><p>The reorientation: chaos becomes a diagnostic tool, showing you where excellence matters most and where good enough is the winning move.</p><p><strong>The Relationship-oriented leader (the supporter)</strong> sees chaos as a threat to the team&#8217;s morale and job satisfaction. Their instinct is to absorb the pressure themselves and shield the team from it.</p><p>The reorientation: use chaos as the reason to open communication and share information the team usually hoards. Treat it as a test for the team to work together and grow stronger in doing so.</p><p><strong>The Team-oriented leader (the process manager)</strong> sees chaos as a failure of the system they built. Their instinct is to rebuild the system: more process, more checkpoints, more review.</p><p>The reorientation: chaos is mitigated by contingency planning, clear expectations, and better preparation, not by adding weight. It also becomes a lens to see which processes are essential and which are non-essential.</p><p><strong>The Vision-oriented leader (the hard-charger)</strong> sees chaos as an obstacle to winning. Their instinct is to take control of the team and drive harder. The reorientation: see chaos as your sword and shield &#8212; your opportunity to develop a team so effectively it puts your competitors on the defense.</p><p>Each lens differs, and each has its point. First, recognize your own. Then recognize it in the people around you. When you appreciate others&#8217; natural areas of focus, instead of downplaying them because they&#8217;re not yours, you build unity and a stronger team.</p><h3><strong>The second lens is external</strong>.</h3><p>What in our environment creates the feeling that we are losing control? Again, the causes may be endless, but the failure points are not. As I describe in <em>Strength in Chaos</em>, four strategic objectives determine whether a team grows strong in chaos or comes apart under it.</p><ul><li><p><strong>Unity.</strong> The team moves as one under pressure, aligned on what matters and why. When unity holds, disagreement becomes input, not friction.</p></li><li><p><strong>Forward Integration.</strong> Strategy, organization, systems, and culture operate as one connected whole, not four disconnected pieces. When they&#8217;re integrated, the team moves with the full weight of the organization behind it. When they&#8217;re not, effort leaks out between the seams.</p></li><li><p><strong>Mission Command.</strong> Direction is clear, intent is understood, and authority is pushed down to the people closest to the work. The team keeps moving when the plan breaks, because they know what the mission requires.</p></li><li><p><strong>Trust.</strong> The team becomes reliable, repeating success after success. People develop confidence in one another, and in leadership, allowing hard moments to strengthen the team rather than fracture it.</p></li></ul><p>Achieve these four objectives, and chaos stops being an emergency. It signals disorder, incompetence, or crisis. Leaders feel pressure from the top to eliminate it, or least contain it. Chaos is something feared, something that must be avoided at all costs&#8230;</p><p>That framing is wrong and can be counter-productive.</p><p>Chaos tests us. It exposes, it reveals, it shakes things up. In the end, we have two choices: to adapt and overcome, or slide into dysfunction.</p><p>At its core, <strong>chaos is simply a progressive state of disorder</strong>. It emerges when a series of events, situations, or personalities increasingly contradict our expectations &#8212; when reality refuses to align with what we believed should happen. Multiply that across a team of people, each with different personalities, behavioral tendencies, and thresholds for pressure, and you have a dynamic that not only generates chaos, but can magnify it if not addressed.</p><p>In other words, <strong>chaos shows up because progress itself creates it</strong> &#8212; because your team is operating in a world that doesn&#8217;t hold still, with people who don&#8217;t respond identically under pressure, toward an outcome that isn&#8217;t guaranteed.</p><p>The lesson? Stop treating chaos as the enemy. Instead, see it as feedback: a signal that something requires attention. It shows up every day, in some form or fashion, because you are operating in the real world, with real people, under real pressure, toward an outcome that is never guaranteed.</p><p>Chaos is neither an anomaly nor a crisis waiting to be solved. Rather, it is a permanent condition of leadership &#8212; as constant and indifferent as gravity.</p><p>And you do not fight gravity.</p><p>A runner who tries to outwit gravity loses; a runner who trains for it wins. The goal is not to neutralize the force, but to use it to become stronger than the people competing against you.</p><p>Like gravity, chaos is not something leaders defeat. It is something they learn to read and perform within.</p><p>Do that, and you gain a capability most teams never develop. Ignore it, and you remain trapped in reaction mode, fighting for survival instead of fully capitalizing on your talents.</p><p>To be sure, this is not an easy task. But it is possible. It requires leaders to make a fundamental shift in how they perceive chaos and, ultimately, how they lead others through it. This includes extra equipment, funds, personnel, or external vendors. It clarifies <strong>what is being used, where it comes from, and when it&#8217;s needed</strong>, and can also explicitly state when no external resources are required. The purpose is to ensure anyone reading the plan understands <strong>what support is necessary to make execution possible</strong>, without adding complexity or unnecessary detail.</p>
